"Just replace the pads, right?" Sometimes. But rotors that are too thin, grooved, or warped can't be saved with new pads — and using new pads on bad rotors destroys the new pads prematurely. Here's how to evaluate each component and make the right call for your brake job.

Wear Indicators
Modern brake pads have a metal wear indicator — a small steel tab that contacts the rotor when the pad wears to about 3mm (roughly 3/32"). This produces a high-pitched squeal that's designed to be annoying enough to get your attention.
Squeal = warning. Grinding = you waited too long. If you hear grinding, the pad is gone and the metal backing plate is scoring the rotor.
Measuring Pad Thickness
Most calipers allow you to see the pad without removing the wheel — look through the spokes or caliper opening. New pads start at about 10–12mm. Replace at 3–4mm. At 2mm or less, you're overdue.
If you can't see the pads clearly with the wheel on, remove the wheel. You should always inspect the full pad contact area — uneven wear (one end of the pad thinner than the other) indicates a sticking caliper pin and needs to be addressed.
Signs Pads Need Replacing
- Audible squeal (wear indicator contact)
- Grinding metal noise
- Visible thin pad material (under 4mm)
- Reduced braking effectiveness — longer stopping distances
- Brake dust buildup significantly decreased (less material shedding)
Rotors: When to Replace
Minimum Thickness
Every rotor has a minimum thickness spec stamped or cast on the hat (the center hub section). Rotors thin from normal pad contact over time. A rotor below minimum thickness cannot dissipate heat properly and is structurally compromised — it must be replaced.
Measure rotor thickness with a micrometer at multiple points around the rotor face. If any measurement falls at or below the minimum spec, replace the rotor.
Surface Condition
Even rotors above minimum thickness may need replacement:
Deep grooves or scoring: Caused by metal-on-metal contact from completely worn pads. Grooves deeper than about 1.5mm are typically too deep to machine smooth and need replacement.
Hot spots or blue discoloration: Caused by overheating — hard braking, dragging caliper, or downhill driving with brakes applied. Hot spots change the metallurgical structure of the rotor and create hard spots that cause pulsing when braking.
Lateral runout (warping): A rotor that isn't perfectly flat causes brake pedal pulsation and vibration. Runout can sometimes be corrected by machining, but only if the rotor is above minimum thickness after machining.
Surface rust: A light coat of rust on a car that's sat overnight is completely normal and clears after the first few stops. Rust pitting or severe corrosion that doesn't clear after normal driving is a different problem.
Replace Pads Only vs. Pads + Rotors: The Decision
Replace pads only if:
- Rotors are above minimum thickness
- Rotor surface is smooth with no deep grooves
- No pulsation or vibration under braking
- Rotors are relatively new
Replace pads and rotors if:
- Rotors have deep grooves from metal-on-metal contact
- Rotors are below or near minimum thickness
- There is pedal pulsation or vibration
- The car has been through a hard brake event (track day, mountain descent)
The general rule of thumb: Rotors typically last through 2–3 sets of brake pads. When replacing the second or third set of pads on a vehicle, check rotor thickness carefully — many are near the end of their life.
Should You Replace Rotors in Pairs?
Yes. Always replace rotors in axle pairs (both front or both rear together). Mismatched rotor thickness on the same axle creates uneven braking force and causes the car to pull under braking.
DIY or Shop?
Brake pad replacement is a solid DIY job — 60–90 minutes per axle, saves $150–$250 per axle in labor. Rotor replacement adds another 15–20 minutes per axle and requires removing the caliper bracket. Both together is still well within home mechanic territory.
